It is easier for everyone to understand when the project is going to start and finish if it is in a timeline view. Download This Template! Project Timeline What Is a Project Timeline? A Project Timeline is a visual display of major tasks and milestones listed in chronological order, with dates listed alongside them. The successful completion of all the tasks and milestones results in the completion of the project. The bars are then broken down into shorter detailed tasks in the project’s work plan. The timeline typically groups similar tasks together and can also present dependencies between the various tasks/milestones. Once a timeline is approved, it can also present the planned versus the actual progress of all the tasks/milestones. Most timelines employ a linear scale, meaning that if one bar is twice as long as another, then it is planned to take twice as long to complete. The scale depends on the duration of the project and is usually weeks or months. A Gantt chart is an example of a project timeline. 8 Project Timeline Template & Samples - Download Free What Is The Importance of Having a Project Timeline? A timeline assists the project manager in presenting the high-level plan of a project to the stakeholders, team members, vendors, clients, etc. It is a simple tool that can easily present to all involved if they are ahead / on / behind schedule.It is very easy to visualize gaps, lapses, overlaps of tasks, and durations. When presenting the status of a project, the timeline is an excellent method to show the P vs. A (Plan vs. Actual). What Should a Project Timeline Contain? A project timeline should be kept simple, and follow the guidelines below – Color code similar tasks. Display the timescale at the top. Present all the contingencies to any of the tasks. Present the dependencies between any two tasks. A task should be presented as a bar and a milestone as a rhombus. The timeline itself should contain the following contents – All the major tasks of the project. The tasks which compromise the critical path may be presented in a different way (for example, a different color), but this is optional. The tasks of each team/group should all be the same color and be grouped together.The following milestones should also be covered - Contractual, Deliverables, Gates (Go / No-go), and 3rd party deliverable. What Are The Steps Involved In Creating a Timeline? To capture a timeline, the following steps should be followed – WBS: Since 100% of the required work is captured in the WBS, this is a good place to start when outlining a timeline. Each section of the WBS (Engineering, Testing, Interface, etc.) needs to become a group of tasks in the timeline. Contractual obligations: To ensure that all of the obligations are met, they need to be inserted into their respective groups' timeline. Their predecessors should be clearly marked to plainly see how postponing a certain task will affect the contractual obligations. Brainstorming: Once the first two steps are completed and an initial draft is ready, it should be presented to the team (team members, stakeholders, clients, vendors). Their input is a precious, precious feasible plan which is acceptable by all parties. Stakeholders / Client Approval: Once the three steps above are completed, receiving approval of the plan is the final step. After the approval is received, rolling out the plan to everyone is an important step. The plan should be communicated in several different methods (E-mails, meetings, large printouts, etc.). Download This Template! Simple Project Excel Timeline How To Maintain a Project Yimeline? After communicating the plan, the next step is to maintain it. This will result in a P vs. A (Plan vs. Actual) report, which will present a high-level picture of how the project is doing. There are 2 main options for maintaining the timeline – Maintain a Detailed Plan Each task in the timeline is broken down into detailed tasks, and their complete % is updated periodically. Each task contributes its part to the overall completion %, and this overall % is presented in the timeline. The planned % is typically linear, i.e., if a task is planned to take 4 weeks and 1 week has passed, then 25% should have been completed. If the actual % isn’t 25%, then there may be a problem (even if it is higher, it could indicate that the team has overlooked some tasks). The timeline is then updated with the actual %, and the result is a P vs. A report. This report should be presented in all status meetings and serve as the platform for raising issues, risks, and opportunities. The main advantage is that the result presents all the effort which was put into the task. The disadvantage is that it requires quite a bit of effort to keep the detailed plan updated. Maintain KPI’s Each task in the timeline has a KPI which measures how many deliverables were approved. For example: If the task is writing 20 documents, then the KPI will measure how many documents were written and approved out of the 20. If 5 were approved, then the KPI will be 25%. This percentage is actual and will be presented in the report. The main advantage is that it is simple to maintain and measure. The disadvantage is that if 20 of the documents are almost completed, the KPI will show 0% since none of them were approved. Project Timeline Word Template How To Create a Project Timeline? There are several tools and platforms on which a timeline can be produced. Below are some examples – Using Excel The top rows should present the timescale (Years > Months > Weeks) and the rightmost column to the group/team names (HW, SW, Testing, etc.). Each task should then be compromised of several cells when each cell represents one week's duration (Each cell is usually 1 week unless the project's duration is years and then it is 1 month). If a task is planned to take 5 weeks, it should be made up of 5 cells. Each group/team should have its own color for visualization’s sake. The milestones should be just one cell and should be colored differently for them to stand out. Using Word or PowerPoint Insert a table in the document (“Insert” tab -> “Table”), and use the top 3 rows to present the scale of the timeline (Years > Months > Weeks). Then merge the cells of the row according to the duration of the task. Each cell is usually 1 week unless the project's duration is years, and then it is 1 month. The milestones should be one cell, differently colored so they will stand out. It is also possible to use the “SmartArt” option (“Insert” tab -> “SmartArt” -> “Process”). There are quite a few options to choose from Continuous Arrow Process, Continuous Block Process, etc. Once these are inserted, a menu appears on the left where you can insert the text (the name of the task) along with the start & finish dates. These are good for a short project with few tasks/milestones. Using MS-Project This application is designed for creating timelines, so it is the easiest to create the timeline; you need to insert the tasks (along with their duration and start dates) and then set the predecessors. Once these are in place, to set the timeline, you need to right-click on the tasks that you want to add to the timeline. In the menu that opens up, choose “Add to Timeline” (See pic below). Once all the tasks are added, go to the “View” tab and check the “Timeline” box. The timeline will appear at the top, and it is possible to customize it regarding the date appearance, colors, etc. Project Timeline PPT Best Practices When Working With Timelines Always take into account the resource availability - full-time, part-time, etc. Consider public holidays for the project team. In some cases, the team could be in different geographical locations. So, cover all the countries/states involved. Do simple validations - check if several resources are planned work makes sense. For example, if you have 2 resources and 20 days, you should be completing something in 2 weeks, or your project should run for 10 weeks. Always ensure the effort for tasks is estimated by the actual people doing the tasks. Clearly, highlight any assumptions you have made so that everyone will know how you arrived at a given timeline. Always have some contingency in the plan so that you can cover up if something goes wrong. Depending on the size of the project, a 10% to 20% buffer should be applied. Verify the timeline before it is sent out to everyone. It is good to get feedback by showing it to senior managers or project teams to understand glaring issues. When sending out the details, it is a good practice to run it past a senior manager. It is important to understand the view the management has about the project. It is also beneficial to get a feel from the project sponsor or delivery by showing your timeline. Understand what other projects are running at the same time. This will help in identifying any cross-project dependencies like resources, environments, etc. Samples for Project Timeline Templates Product Roadmap Template Sometimes it can be difficult for Product or Project Managers to visualize the different goals of a project or product development. Project Managers can use this multiple project tracking template to excel daily to updates their senior management. At any point will give a snapshot view of at least 4 projects. The status can be On Track, Concern, Delayed, De-scoped, and On hold. The Progress of each task in the tracker is measured using % complete. Project Tracking Spreadsheet On-track status should be used when things are going fine; the concern is when things are slowing down a bit and delayed when the task is delayed. De-scoped when the task was started in the project but de-scoped. On hold when for some reason, the task has been put on hold. The project timeline provides a view of important or key phases in the project with a start and end date. The timeline also a status column for each phase which is similar to the status for tasks. There is a section for project team details. You can modify the template and use that section for anything you wish. You can modify any of the sections you want as per the project, including the status. The Project Tracking Spreadsheet is easy to use. The only configuration is under the data tab is the task and component status. You can change the status types, but the highlighting will stop working as the conditional formatting will stop working. The particular example used in the article is for a project for website development. The website development project is tracked at two different levels. First, the entire project timeline is on the right side and has only high-level components. Each project phase will consist of several components. Second, the ' level individual components' level has different modules like login, the home page, integration, and other tracking status components. How To Manage Multiple Projects? Managing multiple projects can be done in the following points: Prioritize your Projects: all clients and all projects are equal, but some are more equal than others. Don’t simply assume that all projects are important. Check with your PMO (project management office) or Portfolio Board which projects deliver the most value and prioritize your effort accordingly. If there is no portfolio prioritization, discuss the issue with your project sponsor and project board. Unless you become an ‘octopus’ project manager, it will be impossible to dedicate the same level of love and attention to all projects equally. Prioritize your Own Time: don’t despair with your over-allocation; every day is an opportunity to excel. Start the day by planning what it is that you really need to accomplish that day. Use checklists to set your daily goals and find your ‘secret spot’ where you know you will not be interrupted. It is easy to get distracted if you are in a room full of colleagues, but sometimes you just need to focus on one thing at a time to get the job done. Also, don’t neglect the power of quick wins: they will keep you motivated and certainly please your stakeholders. Distinguish between Importance and Urgency: not everything that is important needs to be done just now. Learn to use your time more effectively by distinguishing between what is urgent and what is important, and manage your time like a president, using the famous principle developed by President Eisenhower. Take care of tasks that are urgent and important first, then urgent but not important. Don’t waste your time with tasks that are neither important nor urgent; you can do them once things are quieter. Manage Dependencies: with so much work, it is easy to have things falling between the cracks and, if these things are dependencies between projects, my friend, you have a problem in your hands. A useful tool to ensure that all dependencies and impacts are identified and timely managed is a Dependencies Log, supported by a Dependencies Map. A Dependencies Map is a powerful mechanism to communicate with your team and stakeholders since it visually represents interfaces and dependencies between projects. Set up a Masterplan: while masterplans and sub-projects are mostly used for managing programs, they can be convenient for managing a set of non-related projects, too, particularly if using the same pool of resources. By putting all your project plans under the ‘umbrella’ of a master plan, you will easily flag dependencies and manage deliverables and the teams' time since all data will be centralized in a single place. Delegate: with so much going on, it’s understandable that you want it all to go according to plan, but you should resist the temptation to micromanage your team's work or the work yourself. You already have plenty on your plate, mate! Project managers tend to play superheroes and be the one and only responsible for all mitigation and resolution plans for risks and issues. Please don’t perpetuate that trend. Delegate some of the work to trusted professionals in your management team. Remember, accountability and responsibility are closely linked concepts, but they are indeed different. Learn to Say ‘No’: pay attention; one of the reasons why you are in your situation in the first place is because you accepted the new project that was assigned to you. Don’t be afraid to say ‘no.’ Often, project managers are too optimistic and overestimate their own capacity; however, make no mistake: problems happen. Be humble and acknowledge your own limitations and how much you can take on. Ask for Help: in some organizations, there are dedicated project support offices (PSO) intended to assist project managers in delivering their projects on time, on a budget, and according to requirements, typically including the secretariat's functions. If you need extra help, contact your PMO or PSO and request a dedicated support analyst to help you out with all the project's planning, tracking, and paperwork. This template provides a comprehensive overview of various projects' statuses, milestones, timelines, resources, and key performance indicators (KPIs) in a single, easily accessible format. Download This Template! Multiple Project Tracking Template Excel Multiple Project Tracking Template Excel Provides a mechanism to track high-level tasks for multiple projects. Easy and simple to use. Project Managers can use this multiple project tracking template to excel daily to updates their senior management. At any point will give a snapshot view of at least 4 projects. Additional projects can be added and can be viewed by scrolling down. Handles up to 5 phases for each project. You can change project phases as per your need, but the same phases will be applicable across all the projects. For each project phase, there is a % percentage complete and comments section. The comments section is useful when there is a need to highlight issues. Tracks up to 4 Key Performance Indicators (KPI) for each phase. Each project KPI has a status 3 statuses - Good, Bad and Worry, Good - when all is good, Worry - when you have concerns about the KPI and Bad - when things have already gone pear-shaped. Provides keynotes and dates section, which can be used to highlight and track key dates. It can also be used to document comments. Each key date or comment has a column for date and status. Project Tracking Excel Template This Project Tracking Spreadsheet is for simple projects and can help a project manager in the task and overall management. This spreadsheet has been designed based on IT Projects but, with a little customization, can be used for any project. The project tracker is for simple projects which do not need complex project management software or Gantt charts. The project tracker can help in managing projects which have up to 20 tasks. Suitable for projects which follow waterfall methodology. The Project Tracker has two key sections: The task tracker and timeline tracker. Designed to work with IT Projects so covers different SDLC Phases for each task or component. Each component can be tracked against normal SDLC phases like Analysis, Design, Build, QA, UA, and implementation. Each component will also have a status column that has 5 different statues. The status can be On Track, Concern, Delayed, De-scoped, and On hold. The Progress of each task in the tracker is measured using % complete. Project Tracking Spreadsheet On-track status should be used when things are going fine; the concern is when things are slowing down a bit and delayed when the task is delayed. De-scoped when the task was started in the project but de-scoped. On hold when for some reason, the task has been put on hold. The project timeline provides a view of important or key phases in the project with a start and end date. The timeline also a status column for each phase which is similar to the status for tasks. There is a section for project team details. You can modify the template and use that section for anything you wish. You can modify any of the sections you want as per the project, including the status. The Project Tracking Spreadsheet is easy to use. The only configuration is under the data tab is the task and component status. You can change the status types, but the highlighting will stop working as the conditional formatting will stop working. The particular example used in the article is for a project for website development. The website development project is tracked at two different levels. First, the entire project timeline is on the right side and has only high-level components. Each project phase will consist of several components. Second, the ' level individual components' level has different modules like login, the home page, integration, and other tracking status components. How To Manage Multiple Projects? Managing multiple projects can be done in the following points: Prioritize your Projects: all clients and all projects are equal, but some are more equal than others. Don’t simply assume that all projects are important. Check with your PMO (project management office) or Portfolio Board which projects deliver the most value and prioritize your effort accordingly. If there is no portfolio prioritization, discuss the issue with your project sponsor and project board. Unless you become an ‘octopus’ project manager, it will be impossible to dedicate the same level of love and attention to all projects equally. Prioritize your Own Time: don’t despair with your over-allocation; every day is an opportunity to excel. Start the day by planning what it is that you really need to accomplish that day. Use checklists to set your daily goals and find your ‘secret spot’ where you know you will not be interrupted. It is easy to get distracted if you are in a room full of colleagues, but sometimes you just need to focus on one thing at a time to get the job done. Also, don’t neglect the power of quick wins: they will keep you motivated and certainly please your stakeholders. Distinguish between Importance and Urgency: not everything that is important needs to be done just now. Learn to use your time more effectively by distinguishing between what is urgent and what is important, and manage your time like a president, using the famous principle developed by President Eisenhower. Take care of tasks that are urgent and important first, then urgent but not important. Don’t waste your time with tasks that are neither important nor urgent; you can do them once things are quieter. Manage Dependencies: with so much work, it is easy to have things falling between the cracks and, if these things are dependencies between projects, my friend, you have a problem in your hands. A useful tool to ensure that all dependencies and impacts are identified and timely managed is a Dependencies Log, supported by a Dependencies Map. A Dependencies Map is a powerful mechanism to communicate with your team and stakeholders since it visually represents interfaces and dependencies between projects. Set up a Masterplan: while masterplans and sub-projects are mostly used for managing programs, they can be convenient for managing a set of non-related projects, too, particularly if using the same pool of resources. By putting all your project plans under the ‘umbrella’ of a master plan, you will easily flag dependencies and manage deliverables and the teams' time since all data will be centralized in a single place. Delegate: with so much going on, it’s understandable that you want it all to go according to plan, but you should resist the temptation to micromanage your team's work or the work yourself. You already have plenty on your plate, mate! Project managers tend to play superheroes and be the one and only responsible for all mitigation and resolution plans for risks and issues. Please don’t perpetuate that trend. Delegate some of the work to trusted professionals in your management team. Remember, accountability and responsibility are closely linked concepts, but they are indeed different. Learn to Say ‘No’: pay attention; one of the reasons why you are in your situation in the first place is because you accepted the new project that was assigned to you. Don’t be afraid to say ‘no.’ Often, project managers are too optimistic and overestimate their own capacity; however, make no mistake: problems happen. Be humble and acknowledge your own limitations and how much you can take on. Ask for Help: in some organizations, there are dedicated project support offices (PSO) intended to assist project managers in delivering their projects on time, on a budget, and according to requirements, typically including the secretariat's functions. If you need extra help, contact your PMO or PSO and request a dedicated support analyst to help you out with all the project's planning, tracking, and paperwork. Download This Template! Multiple Project Tracking Template Excel Multiple Project Tracking Template Excel Provides a mechanism to track high-level tasks for multiple projects. Easy and simple to use. Project Managers can use this multiple project tracking template to excel daily to updates their senior management. At any point will give a snapshot view of at least 4 projects. Additional projects can be added and can be viewed by scrolling down. Handles up to 5 phases for each project. You can change project phases as per your need, but the same phases will be applicable across all the projects. For each project phase, there is a % percentage complete and comments section. The comments section is useful when there is a need to highlight issues. Tracks up to 4 Key Performance Indicators (KPI) for each phase. Each project KPI has a status 3 statuses - Good, Bad and Worry, Good - when all is good, Worry - when you have concerns about the KPI and Bad - when things have already gone pear-shaped. Provides keynotes and dates section, which can be used to highlight and track key dates. It can also be used to document comments. Each key date or comment has a column for date and status. A status column can also be used to display Green, Amber, and Red status. Generally, help to convey the status in regards to the date. Project Tracking Excel Template This Project Tracking Spreadsheet is for simple projects and can help a project manager in the task and overall management. This spreadsheet has been designed based on IT Projects but, with a little customization, can be used for any project. The project tracker is for simple projects which do not need complex project management software or Gantt charts. The project tracker can help in managing projects which have up to 20 tasks. Suitable for projects which follow waterfall methodology. The Project Tracker has two key sections: The task tracker and timeline tracker. Designed to work with IT Projects so covers different SDLC Phases for each task or component. Each component can be tracked against normal SDLC phases like Analysis, Design, Build, QA, UA, and implementation. Each component will also have a status column that has 5 different statues. The status can be On Track, Concern, Delayed, De-scoped, and On hold. The Progress of each task in the tracker is measured using % complete. Project Tracking Spreadsheet On-track status should be used when things are going fine; the concern is when things are slowing down a bit and delayed when the task is delayed. De-scoped when the task was started in the project but de-scoped. On hold when for some reason, the task has been put on hold. The project timeline provides a view of important or key phases in the project with a start and end date. The timeline also a status column for each phase which is similar to the status for tasks. There is a section for project team details. You can modify the template and use that section for anything you wish. You can modify any of the sections you want as per the project, including the status. The Project Tracking Spreadsheet is easy to use. The only configuration is under the data tab is the task and component status. You can change the status types, but the highlighting will stop working as the conditional formatting will stop working. The particular example used in the article is for a project for website development. The website development project is tracked at two different levels. First, the entire project timeline is on the right side and has only high-level components. Each project phase will consist of several components. Second, the ' level individual components' level has different modules like login, the home page, integration, and other tracking status components. How To Manage Multiple Projects? Managing multiple projects can be done in the following points: Prioritize your Projects: all clients and all projects are equal, but some are more equal than others. Don’t simply assume that all projects are important. Check with your PMO (project management office) or Portfolio Board which projects deliver the most value and prioritize your effort accordingly. If there is no portfolio prioritization, discuss the issue with your project sponsor and project board. Unless you become an ‘octopus’ project manager, it will be impossible to dedicate the same level of love and attention to all projects equally. Prioritize your Own Time: don’t despair with your over-allocation; every day is an opportunity to excel. Start the day by planning what it is that you really need to accomplish that day. Use checklists to set your daily goals and find your ‘secret spot’ where you know you will not be interrupted. It is easy to get distracted if you are in a room full of colleagues, but sometimes you just need to focus on one thing at a time to get the job done. Also, don’t neglect the power of quick wins: they will keep you motivated and certainly please your stakeholders. Distinguish between Importance and Urgency: not everything that is important needs to be done just now. Learn to use your time more effectively by distinguishing between what is urgent and what is important, and manage your time like a president, using the famous principle developed by President Eisenhower. Take care of tasks that are urgent and important first, then urgent but not important. Don’t waste your time with tasks that are neither important nor urgent; you can do them once things are quieter. Manage Dependencies: with so much work, it is easy to have things falling between the cracks and, if these things are dependencies between projects, my friend, you have a problem in your hands. A useful tool to ensure that all dependencies and impacts are identified and timely managed is a Dependencies Log, supported by a Dependencies Map. A Dependencies Map is a powerful mechanism to communicate with your team and stakeholders since it visually represents interfaces and dependencies between projects. Set up a Masterplan: while masterplans and sub-projects are mostly used for managing programs, they can be convenient for managing a set of non-related projects, too, particularly if using the same pool of resources. By putting all your project plans under the ‘umbrella’ of a master plan, you will easily flag dependencies and manage deliverables and the teams' time since all data will be centralized in a single place. Delegate: with so much going on, it’s understandable that you want it all to go according to plan, but you should resist the temptation to micromanage your team's work or the work yourself. You already have plenty on your plate, mate! Project managers tend to play superheroes and be the one and only responsible for all mitigation and resolution plans for risks and issues. Please don’t perpetuate that trend. Delegate some of the work to trusted professionals in your management team. Remember, accountability and responsibility are closely linked concepts, but they are indeed different. Learn to Say ‘No’: pay attention; one of the reasons why you are in your situation in the first place is because you accepted the new project that was assigned to you. Don’t be afraid to say ‘no.’ Often, project managers are too optimistic and overestimate their own capacity; however, make no mistake: problems happen. Be humble and acknowledge your own limitations and how much you can take on. Ask for Help: in some organizations, there are dedicated project support offices (PSO) intended to assist project managers in delivering their projects on time, on a budget, and according to requirements, typically including the secretariat's functions. If you need extra help, contact your PMO or PSO and request a dedicated support analyst to help you out with all the project's planning, tracking, and paperwork. Raise it as a Risk: a good project manager identifies all the key risks that can impact the project, even if that means suggesting that his/her own availability is a concern. When it comes to risk management, communication is essential. By adding your limited availability to promptly address project issues and manage work as a risk in your current projects, you are not showing incompetence or complaining but rather showing your professionalism and giving visibility over a real problem, in this way setting the right expectations to your stakeholders.
