If you're managing a team for the first time, you might feel overwhelmed with the amount of responsibility you suddenly have. Take a deep breath and think about these four basic things you need to remember about leadership.
Hello Friends, Do you ever feel like your attempt to conduct a daily morning huddle is just a big hassle? That the meetings are a waste of time? Or maybe you're already conducting morning meetings and want to make them more effective, please keep reading! Today, I want to share with you some tips and suggestions that will help you have effective morning huddles and answer some questions that many of you have asked about morning huddles. Why should I have a morning huddle/meeting? The morning meeting is essential for a successful day. If you tried in the past to have a morning huddle and it didn't work out... try again! However, this time, please follow my tried and true suggestions & tips. Every dental office wants to produce more, collect more, stress less, have happy doctors and team members and consistently exceed patient expectations. Right? Well, effective morning huddles help to make those things a reality. Remember this: Proper Planning Prevents Poor Performance! When should the morning huddle start? and How long should it last? Fifteen – twenty minutes before the first scheduled patient. It should last no more than 10-15 minutes. Taking 10-15 minutes first thing in the morning to ensure the day starts off happy and productive is well worth it. Who should attend the morning meeting? Everyone. If scheduling prevents everyone from attending...at the very least the doctor(s), hygienist(s), assistants and someone representing the administrative team. It is imperative for a team member to be assigned at every meeting to update the employee(s) not present of what was discussed/announced. No one should be left in the dark. This eliminates any “I didn't know” or “no one told me!” Who leads the huddle? Rotate team members to conduct the meeting and make certain that everyone stays on point and that the meeting ends and starts on time (appoint a time-keeper)! Doctors (lead by example) be present at the start of the mtg and end each meeting on a positive note. Team members from each department can & should contribute what pertains to their particular department. What do you talk about? Focus on: Today and Tomorrow and a little bit of yesterday ;) START and END the meeting with something POSITIVE. Ata-boy/gal minute - What did we do “right” yesterday? How did we go the extra mile for a patient? Did you notice any team member that did something nice for a patient or another team member? Did anything happen yesterday that could be improved upon or avoided in the future? If yes, How? Holes – Can a hygiene patient in need of restorative slide over into the doctors chair? Is there anyone coming in with the doctor that is due in hygiene? If not, how will we remain productive during this downtime? Emergency time – Where can we put the “true emergencies”? Potential trouble spots - Review schedule for any potential trouble/hiccups/hang-ups. Such as: doctor needed in multiple places at the same time, habitually late patient, copays that must be collected, difficult patient, etc. Do everything in your power to start, stay & end on time, exceed patient expectations and work together as a team for a smooth & happy day. New Patients / Referral Sources - Who are our new patients today and how did they hear about our office? Everyone be ready to warmly greet all patients but introduce yourselves to all new patients. Thank them for coming in. Pre-op calls – Any new patients coming in tomorrow or the next day that the provider can call and welcome? Same day services – Identify any patients that would benefit from same day services (fluoride, x-rays, desensitizing agents, whitening, mouthguards, better home care tools) Post-op calls – Did we call yesterday's patients to check in on them? Preferably the doctor and hygienist should make their own calls. (Who do you call? All new patients and any patients that had anesthetic, extraction, or perio therapy. Also, any patients that may have been fearful. Social Media - Who will help with that today? Ask patients to like the office (or check-in) on Facebook, follow on Twitter & Instagram. So many reasons throughout the day to post to your social media sites, such as: a patient brings in a treat, to welcome a new patient to the office, a child joined your kid's club/team, celebrate a beautiful cosmetic restoration/teeth whitening, etc. Testimonials/Reviews – Who is a candidate for providing a testimonial/review? Be alert throughout the day to ask for testimonials/reviews. Especially when a patient compliments the office on something... ask for a written or online testimonial. Take their picture (with permission) to post on your social media sites/website. NOTE: If a patient that is coming in for today has previously filled out an online survey be sure to review it. If they had a problem make certain it's not repeated, if it was praise be sure to thank the team and the patient! Goals - Look at Production, Scheduling & Collection goals for yesterday, today and tomorrow. Reminder to collect all co-pays at time of appointment!! Treatment plans – Remember, offer the very best treatment options to your patients, let's not “watch” or “wait until next visit” chances are it will only worsen. Let the patient decide for themselves! Were there any patients that came in yesterday that we treatment planned and they did not schedule an appointment? WHY? Conclusion - End the meeting on a positive note. Tell a funny joke, read a positive quote and/or thank your team. Watch a quick motivational, educational or funny video clip. This meeting sets the tone for the day... Make it a happy one! Let's go change someone's life or at the very least help them smile bigger and healthier! Here are a few additional tips for a successful morning huddle: Come prepared! Have ready copies of the schedule (today and tomorrow). Charts/treatment should be reviewed the day prior to the huddle. Be sure to have available your collection, scheduling and production goals for today and tomorrow and yesterday's results. Stand for the meeting. This helps to keep the huddle on time and hold everyone's attention. Maintain a positive attitude regarding the importance of DAILY morning meetings. Use a check-list! This will help you stay on time and cover all points. FOOD! Every once in a while surprise the team with bagels, donuts, coffee, muffins, etc. I strongly encourage you to implement daily morning huddles, simply because I know that they're effective and I want all of you to have happier, more productive and stress-free work days! What the new year brings to you will depend a great deal on what you bring to the new year. ~ Vern McLellan So, what will you be bringing? Rather than bringing the same headaches and stresses, you may have experienced this year due to not successfully reaching your practice goals… why not, instead, bring a clear vision of what you want to see in the new year. (Makes sense seeing that it is 2020 😉) Create your action plan for any wanted and needed improvements to your office including setting your production, collection, patient retention, treatment, continuing education, and new patient goals for the new year. Do include your team in this plan, ask them what their ideas are to make 2020 a more productive and happier year for all! Remember, people are more likely to support that which they help to create. Don’t let another year slip by without you successfully reaching or exceeding your goals. It’s time to bring it! Bring your vision and action plan to 2020. To help you bring it I am sharing some dental office leadership, management, and marketing tips and ideas for January… Leadership Tips and Ideas ~ Improve Communication with Team Meetings: Schedule monthly team meetings – to be clear, I am not talking about boring and unproductive waste of time meetings just for the sake of having a meeting. Not at all, I am talking about meetings that keep the team all on the same page as to your daily goals, enabling them to live your vision for the practice day in and day out while holding each other accountable to the same high-performance standards. Boost Team Morale Fun Idea: National Cheesy Socks Day: Jan. 21st ~ Give your employees a gift of cheesy/silly socks to wear on the 21st. Be sure to take a picture to post on Facebook and Instagram Practice Management Tips and Reminders ~ Hygiene Continuing Care & Incomplete Treatment: Insurance Renewals: Many of your patients’ dental insurance maximums renew on January 1. Phone your patients with a friendly reminder of their renewed benefits and make a reservation for them to come in for their hygiene visit or incomplete treatment with the doctor. Include reminders on your social media platforms. Hygiene Patients: Are you pre-appointing hygiene visits? If not, January is a good time to make this a goal for the office. While you have the hygiene patient in the office, schedule their next 3, 4, or 6-month visit. Avoid saying “would you like to schedule your next appointment?” Some will say no. So instead, say this: “Let’s go ahead and schedule your next visit.” Assume they want to schedule their next visit. By the way, your entire team needs to be on board with pre-appointing your patients. It can be done! If you’re struggling to have a productive and effective hygiene department – I can help you with this. Office Appearance: National Clean Off Your Desk Day: Jan. 13th ~ Clutter represents indecision. Make the decision to get rid of the clutter! That includes any sticky notes attached to computer monitors, coats/sweaters hanging on the backs of chairs, and fast-food drink containers sitting out on the counters. While you’re at it, go ahead and attack the cabinets & closets. Say goodbye to the clutter! Here are a few office cleaning ideas: Are you past due for your office cleaning? Marketing Tips and Ideas ~ Exceed Patients’ Expectations - Give Away/Gift Idea: January is National Hot Tea Month. Give away packets of tea that have a label on them saying “Our Patients are TEA-riffic!” Trust me, even if this sounds silly to you – your patients love these free gifts. It’s an inexpensive and simple way to make their day! Reminder: Make sure that all your patient give-away/gifts have labels/packaging that include your office name. Educational Opportunity ~ Sugar Awareness Week: Jan. 20-24 – This week share website and social media platform posts /videos all about sugar and dental health. Excellent educational opportunity. Social Media Post Ideas to Improve Engagement during the month of January ~ National Soup Month Drinking Straw Day: 3rd Cigarettes Are Hazardous To Your Health Day: 11th Dress Up Your Pet Day: 14th (People LOVE to share pictures of their pets!) Managers should give the room for lively participation, innovative discussions as well as space for free-thinking to the workforce.3. Autonomy – A Sense of autonomy under your management gives your employees a morale boost. Freedom to express is important in any management or leadership. Out of the box, innovative ideas can surface when there’s autonomy and freedom. The ideas can help increase the organization’s performance.4. Don’t Micromanage – If managers keep micromanaging their team, there comes a bitter work environment. Build trust in your workforce.5. Hello Friends, How do you feel about monthly team meetings? Do you avoid them? Do you feel like they're a waste of time? If you do, you're not alone. In fact, I may have heard a few doctors say they'd rather... go to the dentist than conduct a team meeting. ;) Sorry, that was bad. It is true though that many people have had enough bad meetings that they dread team meetings to the point of not having them at all. Why are regular team meetings so important? Because when conducted effectively they help to keep the team all on the same page and working toward the same goals and mission which leads to success. Isn't that what we all want? Proper Planning Prevents Poor Performance Which reminds me - in addition to monthly team meetings, daily huddles are critical to having more productive, happier, and less stressful work-days. If you're not holding daily huddles or if you need some ideas to help them be more effective please visit here: Dental Office Morning Huddle Agenda Tips and Ideas Some offices choose to conduct more frequent team meetings and/or weekly department meetings and that is totally fine but knowing that so many offices are not regularly conducting monthly meetings or not even yearly meetings - we're taking baby steps here by recommending they get started with monthly team meetings. Here are some tips and ideas to help you conduct effective monthly meetings. Schedule - Schedule your monthly team meetings well in advance. If we don't reserve some time each month for the meetings life tends to get in the way and crowd out any opportunities to meet as a team. How much time should you reserve? Ideally, one and a half to a two-hour block of time but if you can't spare that much time to start, reserve one hour. Assigned Leader - Rotate who leads the monthly meetings so it isn't always the same person. There is no reason for the meetings to only be conducted by the doctor or the office manager. Give everyone on the team the opportunity to take the lead on this. Preparation - Post the date of the next team meeting as well as an agenda sheet. Encourage the team to add to the agenda. All team members should arrive at the meeting on time and prepared to contribute. At the start of the meeting record: Today’s Date: Team Member’s Present: The meeting note-taker is: Meeting time-keeper is: Who will pass notes to team members not present: Next months meeting will be conducted by: TO BE CONSIDERED Open with Positive Comments & Commendation (2-5 minutes) Each employee must contribute a positive comment/experience about someone or something in the office. Role Play / Training (5 minutes) - Topic Suggestions: Telephones, Treatment Plans, Financial Presentations, Hand-Off, New Product/Service, Etc. Agenda Items (15 minutes) Topic, Name of Person, the Estimated time needed to discuss Note: If you see that there is an agenda item written down to be discussed at your next team meeting and it is something that can be handled prior to the meeting or it is something that needs to be addressed with an individual employee please don't save it for the team meeting - take care of it now. Growth - Ideas for Improvement (5 minutes) Potential Stumbling Blocks - Concerns (remember to bring a solution with your concern) (5 minutes) Numbers - Goals Vs How We’re Doing (5 minutes) Production Production Per Visit Collections Pre Appointment Percentage Reviews New Patients Daily Open Chair Time What's Going On - Office News/ Office Happenings (2 minutes) Marketing & Relationship Building - Marketing Status & Upcoming Plans (5 minutes) Action Items - What? Who? When? What is the Action Item? Who is responsible for making sure it happens? When will it be completed or is it ongoing? Have you ever decided to implement a new idea and nothing ever happens with it? Most often this is because the expectations weren't clearly defined and no one was assigned to see it through to completion. We must work together to gently hold each other accountable for accomplishing the action items. Meeting Conclusion - Closing Commendation & Positive/Happy Video or Quote - each month a different team member is assigned to contribute the next meeting’s positive/happy quote or video. A few more tips and ideas... Atmosphere - The atmosphere for these meetings should be warm and welcoming. This is a safe space where team members aren't afraid to share their thoughts and ideas. Stay in Control and on Topic - If you find that the team is going off-topic or a subject is taking longer to discuss than planned, please either bring everyone back on track and/or move that subject/topic to be discussed at a later date. It is all too easy to lose control if we are over-discussing a topic because we don't have 100% agreement from all team members... that's not likely to happen so make a decision and move on. Employee Conduct - Everyone not only arrives at the meeting on time, but they are also prepared to contribute. Cell phones should be put on silent and away. We respect the person talking by not talking over them, not interrupting them or whispering to another employee. Oh, and this isn't the time to catch a quick nap. The start of the new year is the perfect time to create a new habit for the team - regular monthly team meetings!
